Congratulations! You landed the offer and officially joined a team as a Developer Advocate. Now what?
Because DevRel roles often have vague boundaries, the biggest trap for new hires is disappearing into "talking to people" on Slack and attending conferences without having anything concrete to show at review time.
Here is your 30-60-90 day playbook to build lasting credibility and prove early impact.
Month 1: The Detective Phase (Listen & Experience)
Your first 30 days are about experiencing the product exactly as an outside builder would.
- Run Hello-World as an outsider: Go through your company's onboarding without using internal employee shortcuts or secret Slack channels. Document every single point of friction, ambiguous error, or outdated doc page.
- Meet key internal partners: Schedule 20-minute coffee chats with Product Managers, Support Engineers, and Core Tech Leads. Ask them: "What is the #1 thing you wish developer customers understood better?"
- Lurk in the community: Read the last 200 Discord/Discourse messages. Who are the active community champions? What are the repeated complaints?
Month 2: The Builder Phase (Ship a Thin Vertical Slice)
Pick one visible, concrete project that you can ship end-to-end to build momentum.
- Submit 5-10 documentation PRs fixing the friction you documented in Month 1.
- Build a functional, well-documented sample application highlighting a new feature.
- Publish a detailed guide addressing a frequent community pain point.
Month 3: The Scaling Phase (Establish Cadence & Metrics)
By day 90, you should transition from reactive learning to proactive rhythm.
- Establish a regular content rhythm: E.g., one deep-dive tutorial every two weeks or a monthly community town hall.
- Close the feedback loop: Set up a monthly digest for the product team categorizing community feature requests and bug reports.
- Align on metrics: Agree with your manager on 2-3 key outcome metrics (e.g. tutorial completions, starter repo stars, community response latency).
"Your first 90 days set your reputation for the next two years. Ship tangible proof early, listen with genuine empathy, and make internal teammates look like rockstars."
